Flex, weight, torque, and material don't just change feel — they shift where a club's carry distance lands on your ladder. Here's what each number means once you're on the launch monitor.
A Relative Label, Not a Fixed Standard
Flex ratings (Ladies, Senior, Regular, Stiff, Extra Stiff) aren't standardized across manufacturers — a "Stiff" shaft from one brand can play noticeably softer than a "Stiff" shaft from another. Flex is really a description of how much a shaft bends and releases through the downswing relative to your own speed and tempo, not a fixed engineering spec.
Too flexible for your swing speed, and face angle at impact becomes inconsistent along with extra spin; too stiff, and you can lose feel and struggle to load the shaft at all — either way, the club's carry number becomes less repeatable, which throws off the ladder around it.
Steel vs. Graphite vs. Multi-Material
Steel
Heavier and more consistent shaft-to-shaft than graphite, offering precise feedback. Still the standard choice for iron and wedge shafts among players who prioritize feel and repeatability.
Graphite
Lighter weight increases speed for players who benefit from it, and dampens vibration for a softer feel. Standard in drivers, fairway woods, and hybrids, and increasingly common in irons.
Multi-Material
Blends a steel tip section with a graphite body, aiming for the feel and consistency of steel with reduced weight and vibration — a growing category in iron shafts specifically.
The Numbers Behind the Flex Label
Torque measures how much a shaft twists under load — lower torque generally means a more stable feel for faster, more aggressive swings, while higher torque adds feel and a softer release for smoother tempos.
Shaft weight interacts with flex more than most golfers realize: a lighter shaft in the same flex rating will typically play softer and produce more clubhead speed, while a heavier shaft in the same flex plays firmer with tighter dispersion.
